The Problem
Atlas Logistics Group runs a regional trucking and last-mile delivery fleet of over 1,200 vehicles, but route planning was still done manually by a team of dispatchers using a whiteboard, spreadsheets, and a legacy GPS system that only updated vehicle positions every 15 minutes. Dispatchers built routes based on experience and static delivery windows, without accounting for real-time traffic conditions, which meant on-time delivery hovered around 84% and fuel costs ran meaningfully above industry benchmarks due to inefficient routing and excessive idle time.
Customers had no visibility into shipment status beyond a generic "out for delivery" notification, driving a steady stream of support calls asking for ETAs. Compounding the problem, hours-of-service compliance tracking was handled on paper logs cross-checked manually against dispatch plans, creating both a compliance risk and a planning bottleneck whenever a driver approached their duty-hour limit mid-route.
The Solution
TechNova built Atlas Fleet around a real-time location pipeline: vehicle telematics devices stream GPS position, speed, and engine data through Kafka into a PostGIS-backed geospatial database, giving dispatchers sub-30-second position accuracy instead of the old 15-minute polling interval. The route optimization engine, written in Go for performance on large route-planning computations, factors live traffic data from Google Maps Platform alongside delivery time windows, vehicle capacity, and each driver's remaining hours-of-service, regenerating optimized routes in seconds rather than the hour or more a manual replan used to take.
Dispatchers get a real-time operations view built in React showing the full fleet on a live map, with automated alerts when a vehicle deviates from its planned route or a delivery is trending late, so problems can be addressed proactively rather than after a customer complaint. Drivers use a companion mobile app for turn-by-turn routing tied directly to the dispatch system, plus electronic proof of delivery with photo and signature capture that replaced a paper-based process prone to lost paperwork.
On the customer side, we built a self-service tracking portal showing live ETAs computed from the same routing engine dispatchers use internally, eliminating the gap between what dispatch knew and what customers could see.
Results
Within the first two quarters after full fleet rollout, on-time delivery climbed from 84% to 97%, driven by dynamic re-routing around traffic and more realistic delivery windows generated automatically rather than estimated by hand. Fuel costs dropped 16% as optimized routing reduced both total mileage and idle time, a saving that scaled directly with Atlas's fleet size. Dispatcher planning time per route fell by nearly two-thirds, letting the same dispatch team manage a larger, more complex route load without adding headcount.
Customer-facing shipment tracking also cut support call volume nearly in half, as customers increasingly self-served accurate, real-time ETAs instead of calling in — turning a cost-center interaction into a differentiator Atlas now highlights in new customer sales conversations.
